Drift catchers: detecting style shifts

Style drift is silent. Drift catchers make it visible before it's a customer complaint.

A team's voice agent had been gradually getting more casual over six weeks. The change wasn't obvious in any individual call. Aggregated, the average response was now 30% more casual than the team's brand voice. A quarterly review surfaced it.

Style drift is silent. Drift catchers are the engineering that surfaces it before it becomes a brand issue.

The style eval

The drift catcher is an eval:

  • Periodically samples production outputs.
  • Scores them against a style rubric.
  • Tracks the score over time.
  • Alerts on shifts beyond threshold.

The rubric is the team's voice (formality, length, warmth, specificity).

Trigger thresholds

Trigger conditions:

  • Daily average style score moves more than X stdev from baseline.
  • Weekly average shifts beyond a threshold.
  • A specific style dimension trends.

Each trigger investigates: prompt change, model change, input distribution change, eval-set drift.

Reviewer ritual

When a trigger fires:

  • Sample of recent outputs reviewed by humans.
  • Compare to historical baseline.
  • Identify cause.
  • Fix.

A real catch

A drift catcher fired on a customer-support agent: response length had grown 40% over three weeks. Investigation: a prompt update from week -3 had encouraged more thorough explanations. The change was intentional but went too far; users were complaining about wall-of-text responses.

Fix: prompt adjustment that kept the thoroughness for complex queries but tightened for simple ones. Drift catcher confirmed the fix.

Recovery

Each drift caught is a recovery process:

  • Fix the cause.
  • Re-eval to confirm.
  • Note the lesson in the team's drift-pattern library.
  • Adjust the catcher if the trigger should change.
